If you want a roadmap that feels coherent, strategic, and executable, run a lightweight 4D process.
Step 1: Diagnose the current imbalance
Tag last quarter’s work into Strategy/Vision/Customer/Business. Decide what needs rebalancing.
Step 2: Draft 3–5 objectives
Write objectives as outcomes, not features. Example: “Reduce time-to-first-value from 14 days to 3 days.” Tag each objective to a lens.
Step 3: Generate initiatives within each objective
Brainstorm options, then cluster them. Avoid comparing initiatives across objectives at this stage.
Step 4: Prioritize within objectives
Use scoring (RICE, effort/impact, etc.) only after the objective is selected. Compare like with like.
Step 5: Sequence by dependency and risk
Identify prerequisites and schedule the riskiest assumptions early. Define validation checkpoints.
Step 6: Communicate as a narrative
For each objective, communicate:
- why it matters (lens)
- what you’ll ship
- what you’re not doing
- how success will be measured
